Scaling and operating a PropTech platform

facilioo is a platform for the German housing and real estate industry. As fractional CTO I supported its growth from 100 to 650 B2B customers, with responsibility for people and product.

Starting point

facilioo grew faster than its technology: 100 customers became 650, 15 employees became 50, EUR 1.2 million in annual revenue became 5.4 million. The platform ran on an organically grown PHP codebase that could no longer keep up.

At the same time, standing still was not an option: hundreds of property managers worked on the platform every day, and the digital owners’ meeting tolerates no outage on the evening it takes place.

What I was responsible for

  • Migrated the platform from legacy PHP to .NET and Angular ("Gen2"), step by step and without interrupting operations
  • Built "base", a custom framework for data-heavy B2B products: best practices across design, frontend and backend
  • Operating concepts for 15 million API requests per day: deployments, monitoring, Docker and Kubernetes
  • Built and led teams, supported hiring while the company grew from 15 to 50 employees
  • Product responsibility for the digital owners’ meeting, including stakeholder and investor reporting
  • Owned the integrations with DocuWare, Aareon Connect and Impower, including partner contact

Migration without standstill

A migration during live operations is above all a question of discipline: small steps, reversible at any time, every change production-ready. We moved the platform to .NET and Angular module by module while the daily business of hundreds of property managers continued uninterrupted.

The framework "base" that emerged from this bundles the recurring patterns of data-heavy B2B products. It measurably increased the team’s development speed, because standard questions (data access, forms, permissions, lists) no longer had to be decided from scratch every time.

Digital owners’ meeting: four years without an outage

The product has been running stably for four years: 7,500 meetings and 400,000 votes cast per year. An owners’ meeting cannot be repeated because a server got stuck. Architecture and operations are designed accordingly conservatively.
